Aligning leadership feedback to a common capability framework

Canon Oceania wanted a consistent way to measure leadership capability across the business and connect feedback directly to its Leadership Capability Framework. PBC partnered with Canon to create a customised Hogan 360 that translated the framework into a practical, benchmarked leadership feedback experience.

The challenge

Canon Oceania wanted to strengthen leadership capability by measuring leaders against a consistent set of expectations across the employee lifecycle.

The organisation already had a revised Leadership Capability Framework. The challenge was to create a multi-rater feedback process that reflected that framework closely enough to be meaningful for leaders, while also providing a consistent basis for individual development, team insight and future benchmarking.

Canon also wanted the 360 process to support practical behaviour change, giving leaders clear feedback they could connect directly to the behaviours expected within the business.

The solution

PBC partnered with Canon to design a customised Hogan 360 mapped to Canon's Leadership Capability Framework. The result was a leadership feedback process that used Canon's own capability language while retaining the structure, measurement discipline and external benchmarking of the Hogan 360.

The solution supported both individual and group-level insight, allowing Canon to use the same leadership framework across development conversations and broader team initiatives.

Group reporting enabled Canon to examine collective strengths and development opportunities and use the data to support targeted team development.

The customised approach created a consistent line of sight from Canon's leadership expectations to the feedback leaders received and the development conversations that followed.

The impact

By aligning the Hogan 360 to Canon's own leadership framework, the feedback became easier for leaders to connect with the expectations of the organisation. The same structure also gave Canon a more consistent basis for individual development, team discussion and longer-term measurement.

Leaders could see how their behaviour aligned with organisational expectations and identify practical areas for development.

Canon could use global benchmarks immediately and build toward internal benchmark comparisons as more data was collected.

Turning feedback into behaviour change

The value of the customised approach was not limited to measurement. Canon used the feedback to help leaders identify specific behavioural changes that could improve how they were experienced by stakeholders.

At team level, the Hogan 360 Group Report provided a way to identify shared development priorities and create targeted initiatives around the collective needs of leaders.
