Canon Oceania
Aligning leadership feedback to a common capability framework
Canon Oceania wanted a consistent way to measure leadership capability across the business and connect feedback directly to its Leadership Capability Framework. PBC partnered with Canon to create a customised Hogan 360 that translated the framework into a practical, benchmarked leadership feedback experience.
The challenge
Canon Oceania wanted to strengthen leadership capability by measuring leaders against a consistent set of expectations across the employee lifecycle.
The organisation already had a revised Leadership Capability Framework. The challenge was to create a multi-rater feedback process that reflected that framework closely enough to be meaningful for leaders, while also providing a consistent basis for individual development, team insight and future benchmarking.
Canon also wanted the 360 process to support practical behaviour change, giving leaders clear feedback they could connect directly to the behaviours expected within the business.
“We were already using the standard Hogan 360 in our business so it was familiar for our leaders, but we loved the fact it could be customised to reflect our Leadership Framework.”
Jennifer Vos, Learning & Development Manager, Canon Oceania
The solution
PBC partnered with Canon to design a customised Hogan 360 mapped to Canon's Leadership Capability Framework. The result was a leadership feedback process that used Canon's own capability language while retaining the structure, measurement discipline and external benchmarking of the Hogan 360.
The solution supported both individual and group-level insight, allowing Canon to use the same leadership framework across development conversations and broader team initiatives.
Framework alignment
Measure what matters to Canon
The Hogan 360 was mapped to Canon's Leadership Capability Framework so feedback reflected the behaviours and expectations already used within the business.
Benchmarking
Add external context
Leaders could compare their results with global benchmarks, while Canon could build the foundation for internal and leadership-level benchmark comparisons over time.
Group insight
Move beyond individual feedback
Group reporting enabled Canon to examine collective strengths and development opportunities and use the data to support targeted team development.
From framework to development
The customised approach created a consistent line of sight from Canon's leadership expectations to the feedback leaders received and the development conversations that followed.
Align
Start with Canon's Leadership Capability Framework and the behaviours the organisation wants leaders to demonstrate.
Customise
Map the Hogan 360 to the framework so the feedback experience uses a familiar and relevant leadership language.
Measure
Gather multi-rater feedback from the people who work with each leader and assess behaviour against consistent expectations.
Benchmark
Compare results with external benchmarks and progressively build internal comparison points as data accumulates.
Develop
Use individual and group insights to focus development discussions, reinforce strengths and target priority behaviours.
The impact
By aligning the Hogan 360 to Canon's own leadership framework, the feedback became easier for leaders to connect with the expectations of the organisation. The same structure also gave Canon a more consistent basis for individual development, team discussion and longer-term measurement.
A common leadership language
Feedback was directly aligned to Canon's Leadership Capability Framework, reinforcing a consistent view of leadership effectiveness.
More relevant development insight
Leaders could see how their behaviour aligned with organisational expectations and identify practical areas for development.
Team-level analytics
Group reporting supported targeted team development by highlighting collective strengths, opportunities and patterns across leaders.
A foundation for benchmarking
Canon could use global benchmarks immediately and build toward internal benchmark comparisons as more data was collected.
Turning feedback into behaviour change
The value of the customised approach was not limited to measurement. Canon used the feedback to help leaders identify specific behavioural changes that could improve how they were experienced by stakeholders.
At team level, the Hogan 360 Group Report provided a way to identify shared development priorities and create targeted initiatives around the collective needs of leaders.
“The immediate impacts to the business were leaders were able to make some small changes to their behaviour immediately to be seen as more effective by their stakeholders.”
Jennifer Vos, Learning & Development Manager, Canon Oceania
Looking ahead
As Canon continues to collect leadership feedback, the customised Hogan 360 provides a scalable foundation for future benchmarking and ongoing leadership development. More data creates the opportunity to compare leadership levels over time, strengthen internal benchmarks and use a consistent evidence base to guide capability investment.
The result is a feedback system that connects Canon's leadership framework with measurable behaviour, practical development and organisational insight.
